Bartosz Janota, Senior Engineering Manager, remembers what first drew him to Bolt 6 years ago — the rare combination of autonomy and impact. “Bolt stood out because it combined startup-level freedom with global-scale influence,” he recalls. “From day one, I could shape how we build things, not just what we build.”

Starting as one of the first engineers in the Warsaw hub, Bartosz helped strengthen Bolt’s data foundations and now leads the global Data Platform team. Over the last 6 years, the engineering hub has grown from a handful of engineers to a cluster of teams operating internationally.

Working in the Data Platform team means maintaining an infrastructure that supports hundreds of thousands of analytics queries each day, a multi-petabyte lakehouse, and managing more than one million data assets used across Bolt. The Data Platform keeps services operating in sync by enabling real-time driver allocation, dynamic pricing, fraud detection and growth analytics, all powered by ML models.

Better, faster, stronger

The evolution of Bolt’s data migrations illustrates how the team’s engineering practices have matured. Several years ago, the migration from Redshift to Presto took more than a year and caused significant strain across engineering and internal data users. Processes were unstructured, documentation was inconsistent, and the change created friction for almost everyone involved. It was a necessary yet challenging experience that underscored the need for a more disciplined approach.

The most recent migration, from Presto to a new generation of processing engine, showed how far the organisation has come. A focused group of engineers worked intensively for 4 months to validate thousands of pipelines, redesign workflows, and absorb the complexity behind the scenes. Most internal users barely noticed the transition because the team handled the heavy lifting for them. The migration happened quietly and predictably, demonstrating how a structured approach can make large-scale change almost invisible to stakeholders.

That sense of ownership and teamwork remains central to the engineering culture in the Warsaw hub. Here, growth happens through responsibility. Engineers lead critical systems used globally, see the real impact of their work and design the architecture behind it. Mentorship and informal growth circles provide people with opportunities to share lessons and career stories, enabling them to evolve from individual contributors to technical leads and managers.

For Bartosz, this balance of autonomy and scale is what defines the Warsaw hub. “You get the best of both worlds, freedom and impact,” he explains. “We’re not just a support office; we’re building the technology that keeps Bolt scaling.”

A work environment that values people, not positions

Bartosz explains that one of the most illustrative signs of Bolt’s culture is how long people choose to stay. “Most of my team has been at Bolt for more than 4 years, and it’s easy to understand why,” he says. The impact of their work is visible every day, and the results are evident in both the product and the numbers. According to him, personal and professional growth is not simply encouraged, it’s genuinely recognised and rewarded. “People stay because they keep progressing, taking on new responsibilities and facing fresh challenges. It’s a place where you can build a meaningful career rather than simply complete tasks.”

He also highlights how being a European company shapes the daily rhythm of work. “We collaborate with teams in Tallinn and Bucharest in almost the same timezone, which makes collaboration smooth and convenient,” he notes. There are no late evening calls to accommodate a distant headquarters, and teams can plan their time around clarity and responsibility rather than availability for after-hours meetings. “You organise your time, focus on delivering results and still maintain a healthy rhythm of work. For many of us, that balance is one of the main reasons we stay.”

For Bartosz, the culture of openness is another defining factor. “What I appreciate most is that you’re never just another gear in a large mechanism. Your input is noticed, valued and acted upon,” he says. Communication with senior leadership happens directly, without unnecessary layers. VPs stay close to the work, often supporting teams or taking part in projects themselves. He adds, “Only last week the VP of Engineering visited our office, and two months ago our CEO was here. We discussed our Data Platform 2026 plans together. Being able to talk openly with top management or the founder is something you rarely see in big companies.”

Beehive: The system that keeps Bolt connected

Among the systems developed here in the hub, one stands out for both its reach and engineering depth — Beehive, the internal platform that powers how Bolt supports its customers, drivers, and couriers worldwide.

As Piotr Musioł, Senior Software Engineer, explains, Beehive began as a Customer Support tool but quickly became something larger. “We have built a powerful and feature-rich task management system that now supports many internal teams, from document verification to driver activation,” he says. “It is exciting to build something designed to be reusable and actually to see it expanding across the company.”

At its core, Beehive is a task management system built around queues. A queue represents a specific subset of tasks and directs them to the appropriate agents based on rules, priorities, and operational needs. This structure supports a significant volume of operational work. Every day, Beehive routes tens of thousands of customer support cases, verification tasks, driver onboarding actions and car-sharing reports that keep Bolt’s application functioning smoothly.

Beehive system is developed end-to-end in Warsaw, giving engineers full ownership of the platform, from architecture and backend services to the frontend experience and deployment. This autonomy supports fast iteration, innovation and close collaboration with the people who rely on the system most. “We often visit agent offices ourselves,” Piotr says. “Shadowing them helps us see pain points first-hand. Many of our features started as bottom-up ideas. We would notice something missing, build a quick prototype and iterate until it became a working solution.”

Features such as push Assignments for calls, Auto Inbox and Quick Replies have transformed the way agents work by streamlining communication and reducing manual effort. Quick Replies alone is now used around 3.5 million times each month, a clear indication of both scale and impact.

Driven by data, guided by insight

Beehive’s development process reflects the way Bolt approaches engineering as a whole. It’s measurable, data-driven and highly iterative. Every major feature starts with a precise analysis of agent behaviour, based on Mixpanel events that highlight workflow bottlenecks and real usage patterns.

Almost every launch undergoes an A/B test, with sample sizes ranging from approximately 1,500 cases to over 100,000 within a single day. Each release begins with a stability check, followed by monitored adoption and performance tracking. If something does not work as expected, the team adjusts immediately. This disciplined feedback loop ensures that engineering efforts directly translate into higher productivity and better outcomes for customers.

The human side of engineering

Beyond the systems and platforms, there is a strong sense of connection that shapes day-to-day life in the Polish office. As Piotr puts it, “I’m definitely a sports guy, and it’s easy to find someone from the team to join me for a bike ride, a bouldering session or a padel game. Those connections have become genuine traditions. It feels like it’s been that way since the very beginning.”

That atmosphere of openness and trust was clear to him even before he joined. “I remember being invited to a Polar Bear Plunge before I had even signed my contract,” he recalls. “While submerged in ice-cold water, I could casually question my future teammates about the company culture and vision. That honest and slightly crazy bonding experience set the tone. It showed me that the team cares about things beyond sprints and code, and that the culture here is real.”

For Piotr, this balance of technical ambition and human connection defines the right place for the long run. “It is a fantastic team working on impactful tech, and we genuinely enjoy spending time together,” he says. It’s a place where people share knowledge freely, help each other troubleshoot, and celebrate wins together. The result is an environment built for long-term careers rather than short-term projects.

Foundations of innovation

For Volha Anishchanka, Senior Software Engineer at Bolt, joining the Foundations team, specifically the Data Platform, in the Polish hub was a natural step. “It’s clear that Bolt is a real tech company,” she says. “We work on a huge variety of complex engineering problems, so you’re never bored here.”

What makes Bolt stand out, she explains, is its unique mix of scale and speed. “We’re not big tech in the bureaucratic sense. There is room to move fast, make decisions and see impact quickly.” Within the Foundations organisation, Volha’s team builds tooling that connects infrastructure with data users across the company, supporting everyone from analytics engineers to backend developers. Their work shapes the insights and decisions that guide Bolt’s products from the ground up.

A good example is the data modelling framework her team maintains, based on dbt and used by hundreds of internal data practitioners. The challenge is ensuring that raw data is consistently transformed into high-quality business data that drives everything from daily decisions to product features. “It’s a complex problem, but solving it means the entire company can trust the data behind our products,” Volha says.

Warsaw’s role in this work has expanded rapidly. The hub has become a major centre for engineering excellence, attracting talent from across the region. “Many of us came here from nearby countries and share similar cultures, so we understand each other almost without words,” she adds. “That connection makes collaboration smoother and more natural.”

Scaling through ownership and trust

Quality, for Volha and her team, comes down to ownership and alignment. “Every product or service at Bolt has clear ownership — and with ownership comes responsibility for quality,” she explains. “Each team defines its own standards and builds automation to enforce them, but across Bolt, those standards naturally align. The result is consistency without heavy central control.”

The same philosophy applies to how the team coordinates across repositories, ensuring safe and transparent rollouts. “Communication is everything,” Volha says. “We test thoroughly, plan the release order, and reach out early if changes might affect others. A few clear messages can save days of troubleshooting later.”

That sense of ownership was also visible during one of the team’s biggest challenges — a data incident that temporarily froze modelling pipelines across Bolt. Instead of panic, it sparked innovation. “The fix led us to improve validation, strengthen monitoring, and rethink ownership boundaries,” Volha recalls. “Now, similar issues can’t happen again. It made us stronger.”

AI and the future of engineering

The Foundations team also embraces AI to enhance their craft. Engineers utilise tools such as Copilot, Cursor, and internal AI agents to assist with code generation, testing, and documentation. The team is even integrating automation directly into its workflow. “We’re connecting our systems with Jira and Confluence so teams can plan work and trigger automations with natural-language prompts,” Volha explains. “The goal is to minimise manual steps and keep humans focused on creativity and judgement — not routine.”

Cross-functional projects such as a workflow automation platform exemplify this mindset. The initiative enables non-technical teams to create automated pipelines that connect actions such as sending emails, updating spreadsheets, or triggering LLM queries. “It’s an efficient collaboration between Foundations and Backend Engineers,” she says. “When it all clicks, you can literally see the impact across the company.”

A culture powered by community

Beyond the technology, what keeps Volha excited is the atmosphere in Warsaw — a hub that feels both ambitious and welcoming. “Our workplace team does an amazing job creating a sense of community,” she says. “We have summer and winter parties, Corny Thursdays, and even blueberry-season ‘jagodzianki’ mornings. Once, we had a Prosecco tasting with a sommelier — imagine a room full of engineers debating flavours!”

Volha has also brought her own traditions into the mix. “I bake a honey cake for special occasions. It’s been less than two years, and I’ve already made two cakes for our employees,” she laughs. “Moments like that make Bolt Warsaw feel alive.”

Building the future from Warsaw

As Bolt grows, the Warsaw hub plays a central role in shaping the company’s global engineering systems. Teams here design and run platforms that handle millions of transactions, support AI driven automation and power customer experiences across more than 50 countries.
